本研究選定宏佳騰公司進行個案研 究,探討新產品研發專案投資組合管理在 寅踐上的相關議題。研究結果顯示,依據 新產品屬性之區隔(平台產品與終端產 品)及新產品發展階段之區隔(創新槪念 發展階段、雛型驗證階段與產品確認階 段),宏佳騰公司將研發專案的執行狀態 區分為五種類型:創新槪念發展、引擎平 台產品雛型驗證、車輛終端產品雛型驗 證、引擎平台產品確認與車輛終端產品確 認;其次,將具有相同執行狀態的研發專 案歸類為同一群組,並針對每個群組的研 發專案進行重要性評量與優先順序之分 析。進一步,宏佳騰公司在五種不同執行 狀態的研發專案中取得投資組合的平衡 性,以及採用「階段_關卡系統」的方法 檢視專案投資組合之執行狀態的演變推 移;最後,針對專案投資組合進行營收分 析,以評估對末來長期、中期與短期營收 的影響效果。先前的研究大致以新產品研 發專案的屬性做為區分原則,並在不同屬 性的研發專案中取得投資組合的平衡性。 宏佳騰公司的專案投資組合管理方法可同 時考量新產品屬性與專案執行狀態的平衡 性,亦有利於動態性地監控專案投資組合 之執行狀態的演變推移,以及能夠連結財 務性的分析。相較先前的研究,本研究發 現宏佳騰公司的專案投資組合管理方法更 具實用性。

英文摘要

This study selected Aeon Motor Company to investigate the actual practice of project portfolio management (PPM) for new product development (NPD). The results show that Aeon distinguishes the execution stages of NPD projects into five types based on the new produces attributes (platform-product and end-product) and product development stage (innovative concept development stage, prototype validation stage, and product verification stage). The five types are as follows: the development stage of innovative concept, validation stage of engine platform-product proto-type, validation stage of vehicle end-product prototype, verification stage of engine platform-product, and verification stage of vehicle end-product. Additionally, Aeon organizes NPD projects with the same execution stage into the same group, and individually performs importance evaluation and priority order analysis for the projects in each group. Furthermore, Aeon obtains a portfolio balance among projects with the five different execution states, and uses a stage-gate system to monitor the evolution of the execution state of its project portfolios. Finally, Aero carries out revenue analysis for its project portfolios to assess short, medium, and long term effects on revenue. Previous studies made distinctions mainly on the basis of the attributes of NPD projects to obtain a portfolio balance among NPD projects with different attributes. Aeon’s PPM method is able to account for the balance of new product attributes and project execution stages and is helpful for dynamic monitoring of the evolution of the execution stage of project portfolios. In addition, it is able to link PPM execution to financial analysis. In contrast to the findings of previous studies, this study found that the use of PPM by Aeon represents a more practical approach.
